2026 strategy: from reset to upward spiral

over the last year, gitcoin deliberately hit the brakes. we spun down burn, shed organizational debt, and returned to a founder-stewarded, lean network. today, gitcoin is in a position of strength for a reset: minimal overhead, no legacy product drag, and over $20m across associated treasuries. this is the first time in gitcoin’s history where we can explore from a position of calm and strength rather than bearish urgency or fear. the question in front of us is not survival. it is direction.

my mandate as executive steward is simple: restore gitcoin as the premier place where ethereum funds what matters. to do this, we must build a model that compounds impact, relevance, and financial sustainability together rather than trading them off.

this is about engineering an upward spiral. better products lead to more ecosystem trust. more trust attracts outside capital. better capital allocation creates better outcomes. the loop repeats.

instead of a single narrow north star, we are orienting around a north galaxy: accelerating alignment and alpha for the ecosystems we serve.

  • alignment means funding public goods, regeneration, and long-term ecosystem health.

  • alpha means systematically identifying high-leverage trends early and capturing upside.

  • acceleration means ecosystems move faster with gitcoin than without it. & that gitcoin itself must move at gitcoin 0.1 speed.

  • these forces reinforce each other.

  • A players only. an a player consistently delivers high-impact results, raises the performance of others, and operates with ownership and judgment. we are optimizing for live players: people who think independently, create new options, adapt quickly, and change the game instead of copying the past.

  • Aaa results meaning top tier, blue chip, highest quality. that is the bar. not activity. not vibes. not legacy. outcomes. the goal is to make the environment itself so high-leverage that great people and great capital naturally flow toward it. fewer meetings. fewer compromises. more signal. more upside.

  • Aligned network - we will do this by leaning into an aligned network model. Myself and mathilda do not need to do everything itself. we should leverage the network where it is strongest: operators running rounds, curators surfacing signal, builders building, and capital partners funding. Myself and mathilda focuses on coordination, quality, and direction.

    • as traction emerges, this could flows into a broader reset. in h2, we could explore evolving the gitcoin dao with 2026 era coordination, with clearer ownership, tighter accountability, and real economic participation.

    • In this world, i think its important that gtc becomes a centerpiece, embedded directly into the product and capital allocation flows, rather than a passive governance asset.

for 2026 q1, we are explicitly in explore mode. low burn. fast learning. clear kill criteria. when something works and we see asymmetric upside, we shift into exploit mode and go all in.

there are two primary strategic tracks we are pursuing.

the first track is building products for the 2026 era market. I will reveal more about it when it is defined - likely in q1 2026.

the second track is gg25 as a domain-focused alignment plus alpha engine. Gg25 should not be business as usual. the goal is a single high-conviction domain where alignment is obvious, coalitional funding is strong, and there is real alpha and upside in backing the best teams early.

gg25 is conceived as a testbed for blended capital allocation: grants, yield, and selective investments that create alpha and alignment by working together rather than in silos.

a key shift in how we measure success is capital leverage. less gitcoin money, more other coalitional funding. the target is moving from roughly 50/50 toward a majority coalition-funded model. gitcoin’s role is coordination and signal, not subsidizing the entire ecosystem.

organizationally, we stay lean. small team. heavy use of the network. modular software experiments capped per initiative. no return to bloated org charts or unfocused product roadmaps.

zooming out, this is a rebuilding year. the goal is to move past the nostalgia of gitcoin past. the goal is finding a new global maximum, where funding what matters also generates sustainable strength.
